Why this claim matters
Category creation is both the highest-value and most misdiagnosed mode in B2B GTM. Many companies claim to be creating a category when they are actually competing in an existing one with differentiated positioning — this distinction matters because the two modes require different investments and have different measurement frameworks. The claim that 'funnel/Phi machinery is largely inapplicable' is too strong for critics who point out that even genuine category creators eventually need to convert demand into customers, requiring some funnel infrastructure.
The mechanism
In a defined category, the GTM machinery works as follows: buyers know they have a problem, they know solutions exist, they evaluate vendors on criteria they understand. PMF (Phi) measures the product's fit against these defined criteria. The funnel measures conversion through a structured evaluation process. In category creation, none of these preconditions hold: buyers do not know they have the problem the product solves, or they understand the problem differently, or the evaluation criteria do not yet exist. The GTM World Model's funnel equations assume a pre-existing demand pool that category creators must first manufacture. Category creation requires investment in: (a) problem framing — teaching the market that the problem exists and is serious; (b) category naming — creating the vocabulary buyers will use to search for solutions; (c) POV leadership — establishing the creator as the authority who defines how the category should be evaluated. These are brand investments (T13), not funnel investments. The Phi measure is also different: in category creation, Phi measures 'do the earliest adopters have the transformative outcome the product promises?' rather than 'does the product fit an existing defined need?' Funnel metrics (conversion rates, CPLs) are meaningless until the category-creation investments have succeeded.
Evidence for
- HubSpot's inbound marketing category creation (2006-2012): spent 6 years building the 'inbound marketing' category concept before significant revenue scale; by 2012, their category creation investment was generating self-qualified demand that required no outbound funnel
- Salesforce's CRM category modernization: the initial campaign was 'No Software' positioning — a category-level disruption argument — not feature-benefit selling; the funnel only worked after the category argument was established
- Gong's Revenue Intelligence category creation: category-level thought leadership (the 'Reality of Sales' reports, data-driven research) preceded significant sales funnel investment, establishing the category definition before competing in it
- Al Ramadan et al. 'Play Bigger': systematic analysis of 88 category-creating companies shows that they generate 76% of market cap in their category on average — category creation is high-return but requires patient capital
Evidence against / limitations
- Most claimed category creators are actually competing in existing categories with differentiated positioning — the category creation framework is frequently misapplied as brand strategy
- Even genuine category creators need funnel infrastructure once the category matures; the transition from creation to capture mode requires the funnel machinery they initially bypassed
- Category creation requires very long investment horizons (5-10 years) and capital that most companies do not have — the prescription may be correct but accessible only to well-funded incumbents
So what: the operator implication
Honestly assess whether you are creating a category or competing in one. The diagnostic: can your ICP independently articulate the problem you solve without your prompting? If yes, you are in a defined category. If no, you may be in creation mode. If in creation mode, redirect 60-70% of demand-gen investment toward problem education, category naming, and thought leadership, and accept that standard funnel metrics will not improve for 12-24 months. Set category-creation-specific KPIs: search volume for the category term you are defining, analyst coverage of your category framing, customer stories that articulate the before/after transformation.
